Taking over and improving existing software

Before a new team changes the product, map code, access, data and operations. A structured handover reduces uncertainty without assuming everything must be rebuilt.

01

Secure access before requesting changes

Inventory repositories, hosting, domains, databases and external services. The business should know who controls accounts and which rights the agreement provides. Transfer secrets through an appropriate secure method, not in an open project brief. Missing access is a separate task, not something solved by writing more code.

02

Understand current operations

How is the product built and deployed, and how are failures detected? Run it in a test environment. Map integrations, scheduled jobs and manual tasks invisible in the interface. Record known issues and critical journeys. Avoid committing to a handover date before assessing these dependencies.

03

Preserve what works

Separate bugs, desired features and longer-term technical risks. A working module need not be replaced because another framework is popular. Choose a small first change, add focused tests and verify deployment and rollback. A full rewrite requires its own justification; it is not an automatic starting point.

04

Agree responsibilities after handover

Hosting, backups, incidents and new features are different responsibilities. Specify coverage, change approval and alert recipients. Response times and on-call arrangements need explicit agreement. Finish handover with a concise system overview, known limitations and the next priorities.

A good place to start.

  • Access to code, environments and domains
  • Documented integrations and known issues
  • Tested deployment, backups and rollback
  • Agreed operations ownership and change scope

Questions & answers

Does the system need a complete rewrite?

Not necessarily. Assess code, operations, risks and needs. A review should identify what can be preserved and what needs changing.
